Black Friday falls on the day after Thanksgiving, and Cyber Monday is the Monday that follows. Your Shopify store will get more visitors that week than in any other week of the year. Whether they buy depends on things you can check today: how fast your pages load on a phone, whether your offer is clear, and whether your cart springs any surprises.
This post covers the four places stores most often lose buyers during peak week, the fixes to make first, and the offers that protect your margin. It is drawn from FixMyStore's free BFCM website audit checklist, the 70-point list FixMyStore runs through on Shopify stores every BFCM season.
If you sell to shoppers in the US, UK or Europe, this is your biggest week of the year. If you sell mostly within India, the same checks still pay off before any big sale.
Why BFCM matters
BFCM 2025 was the biggest Shopify has ever had. Here is what those four days looked like:
- $14.6 billion in sales by Shopify merchants, up 27% on 2024 (Shopify).
- 81 million+ shoppers bought from Shopify brands that weekend (Shopify).
- $5.1 million in sales per minute at the peak, 12:01 PM ET on Black Friday (Shopify).
- 57.5% of US online sales on Cyber Monday came from a phone (Adobe).
That last number matters most. Most of your BFCM buyers will see your store on a small screen, often on mobile data. And more traffic does not fix a store that does not convert. It only makes the leak bigger.
The four places BFCM sales leak
Most stores lose buyers in the same four places during peak week. Each one has a test you can run on your own store in two minutes.
1. The page loads slowly
Peak traffic and a pile of apps can turn a 3-second page into a 6-second one. Shoppers with a dozen tabs open will not wait.
Two-minute test: open your best-selling product on your phone, on mobile data. Count the seconds until you can tap Add to cart.
2. The offer is not clear
A banner that just says "SALE" leaves shoppers guessing what is on sale, by how much, and until when.
Two-minute test: show your home page to someone for five seconds. Ask them what the deal is and when it ends.
3. The product page does not close the sale
On mobile, Add to cart often sits below the fold. Delivery dates are missing and reviews are buried.
Two-minute test: on your phone, can you see the price, the saving and Add to cart without scrolling?
4. The cart surprises them
Shipping costs appear late, discount codes do not combine, and there is no express checkout. Every surprise after the cart is a reason to leave.
Two-minute test: add one item and go to checkout. Write down every cost that appears after the cart.
If your store failed two or more of these tests, start with the fixes below.
Run a BFCM audit on your store in 60 seconds
The four tests above take your own time and a second pair of eyes. A FixMyStore audit runs the same checks for you and tells you what to fix first.
Paste your store URL into the free Shopify store audit and it checks your home, collection, product and cart pages. It needs no app install and no admin access, and takes about 60 seconds. You get a report with fixes and action steps for your store. More than 3,500 Shopify stores have been audited with it so far.
Here is what it checks for each leak:
| Leak | What the audit checks |
|---|---|
| Slow pages | Mobile load time, layout shift, render-blocking files, script weight per app, and leftover code from removed apps |
| Unclear offer | Hero clarity, trust signals and navigation on the home page |
| Product page that does not close | Product images, Add to cart placement, shipping clarity and reviews |
| Cart surprises | Friction, unexpected costs and checkout trust |
The findings are specific to your store, for example: "Your Add to cart button sits below the fold on 68% of mobile viewports" or "Six apps load on every page. Two are only used at checkout."
For a deeper review before peak week, the full FixMyStore audit is a one-time $199 and covers five audits: CRO, AI SEO, apps, mobile experience and page speed. Run it now, so you have time to act on it before your mid-November change freeze.
What to fix first
Fix what every visitor sees first: the offer on your home page, Add to cart on mobile product pages, and surprise costs in the cart. Those three leaks cost the most sales. Speed comes next.
The good news: you can make most of these yourself. Of the 20 fixes in FixMyStore's guide, 16 take between 15 minutes and an hour in the Shopify admin or theme editor.
| Page | Fix | Who does it |
|---|---|---|
| Home | One line in the hero that says what is on sale, how much off and when it ends | You, in about 15 minutes |
| Home | A sale countdown that points to a real end date | You |
| Home | Shipping cut-off and returns visible above the fold | You |
| Collections | A "BFCM deals" collection, sorted by best-selling, with the discount on every product card | You |
| Product | Original price, sale price and the saving shown together | You |
| Product | An "arrives by" date and reviews next to the price | You |
| Product | Add to cart visible on mobile without scrolling | Usually a developer |
| Cart | A free-shipping progress bar and the shipping cost shown before checkout | You |
| Cart | Shop Pay, Apple Pay and Google Pay switched on, and every discount pair tested | You |
| Speed | Unused apps uninstalled | You |
| Speed | Leftover app code removed, and chat, review and pop-up scripts delayed | Usually a developer |
If a fix needs a developer, book them this week. They will be busy in November.
BFCM offers that protect your margin
Pick one or two offers your margin can carry, not all six. Shopify's built-in discounts handle most of these, so you do not need a new app.
| Offer | Use it when | Watch your margin |
|---|---|---|
| Tiered discounts (e.g. 10% off $75, 15% off $120, 20% off $175) | Your average order is low and your products go well together | Set the top tier where your margin can still take it. Most orders land on the first tier. |
| Bundles and gift sets | People already buy certain products together, or as gifts | Price the bundle against the full price of its items. Leave out best-sellers you would sell at full price anyway. |
| Free gift over a threshold | You have a low-cost item that feels valuable: a sample, an accessory, a mini size | Count the gift's cost and its extra shipping weight. |
| Free shipping just above your average order | Shipping is a big part of the price | Set the threshold 15–30% above your average order value, and check what an order at that level costs to ship. |
| Early access for email and SMS subscribers | You have a list | Open the sale 24–48 hours early. Early access is the reward; it does not need a deeper discount. |
| A Cyber Monday "last chance" extension | Your sale ends on Monday | Extend by 24 hours, once. Repeated extensions teach shoppers to wait. |
Your timeline to Cyber Monday
The date that matters most is not Black Friday. It is your change freeze, about ten days before, when big changes to your store should stop.
- This week: run the four tests above. Make the 15-minute fixes, and book any developer work.
- Early November: choose your offers and check each one against your margin. Clean up apps and speed. Fix mobile product pages and the cart.
- Ten days before Black Friday: finish all big changes. Build your BFCM deals collection and schedule every discount in Shopify, in your own time zone.
- The final week before Black Friday: test everything on a phone. Place a test order end to end, including the confirmation email, and check that purchase tracking fires in GA4 and Meta.
- Thanksgiving through Cyber Monday: keep someone on call for the site, and have ready-made replies for shipping, returns and discount-code questions.
Is it too late to start? No. Start with the quick fixes this week and you will be ready.
Get the apps you need while they are on sale
BFCM is also when Shopify app developers run their best offers. Before you add an app, ask two questions: does it fix one of the leaks above, and will it slow your store down? Every app can add scripts that load on every page.
To save you digging through the App Store, FixMyStore keeps a list of BFCM deals on Shopify apps, sorted by category and reviewed by FixMyStore. It is rebuilt every season, and usually includes intro offers on email and marketing apps, lifetime deals on compliance apps, and discounts on speed and CRO tools. FixMyStore adds new deals as developers send them in.

Prefer to watch? FixMyStore's CRO team recorded a free 30-minute BFCM prep session that walks through what to fix, page by page. It is hosted by Felix Josemon (founder, FixMyStore), Arjun M (Head of Agency, ConversionAB) and Aysha Shaba (UI/UX designer, ConversionAB). Watch it early, so you have time to make changes before your change freeze. FixMyStore also runs a live prep session in the run-up to every BFCM.
Black Friday will not wait. Start this week.
BFCM questions, answered
When is BFCM? Thanksgiving falls on the fourth Thursday in November. Black Friday is the day after, and Cyber Monday is the Monday that follows. Many stores start their sale earlier.
Do I need a developer? Not for most of it. App code clean-up, delaying scripts and moving Add to cart on mobile usually need one, so book that work early.
Do too many apps slow my store down? Often, yes. Each app can add scripts that load on every page, and uninstalled apps can leave code behind. Remove what you do not use.
What is a good BFCM strategy for a small Shopify store? Keep it simple. Pick one or two offers your margin can carry, fix your home page, product pages and cart, make the store fast on mobile, and give your email list early access.
How do I make product pages convert on mobile? Keep Add to cart visible without scrolling, show the saving in money and as a percentage, add an "arrives by" date, and put reviews next to the price. Then test it on your own phone, on mobile data.
